How we unlocked sustainable D2C growth for Smoke Free
Customer insight, Blue Ocean strategy, and a growth model built for scale helped an 8 million download app expand beyond GP referrals into direct-to-consumer and international markets.
Smoke Free App is a UK-based digital health app supporting people to quit smoking, with over 8 million downloads driven primarily through GP referrals. The clinical channel had worked, but GP referral has a ceiling, and Smoke Free needed a scalable route to direct-to-consumer growth that didn't depend on clinical gatekeepers.
The goal
Understand who Smoke Free's most engaged users were, identify where unmet demand existed outside clinical pathways, and build a sustainable D2C growth strategy that could expand into international markets without disrupting the existing clinical channel.
The challenge
Growing beyond GP referral required reaching people across a much wider range of motivations, triggers, and contexts than clinical referral attracts. Understanding that landscape required deep qualitative and quantitative research before any strategy could be reliably built on it.
Results
Sustainable D2C growth model built
Smoke Free had clear confidence in its target audience, messaging, and routes to market. The foundation needed to scale D2C alongside the existing clinical channel.
International expansion supported
After validating the D2C approach in the UK, Scale Up Collective supported international scale by bringing in dedicated UK and German marketing leads.
First full-time marketer hired
Smoke Free hired its first full-time marketer to own growth long-term, a direct result of having a strategy clear enough to hire and execute against confidently.
The strategy
Deep customer and audience insight
Built everything that followed on genuine understanding of the people Smoke Free was trying to reach:
- Conducted customer interviews and focus groups to map real-world motivations, barriers, and language
- Combined qualitative research with social listening, forum scraping, and review analysis
- Built a detailed picture of the audience segments most likely to convert through D2C channels
Blue Ocean strategy and market differentiation
Used the insight to identify where Smoke Free could compete most effectively:
- Applied Blue Ocean strategy methodology to map the competitive landscape and identify underserved demand
- Defined clear points of differentiation versus alternatives in both clinical and consumer channels
- Developed positioning that allowed Smoke Free to grow D2C without competing head-to-head with established players
D2C growth strategy and partnership model
Built the commercial framework for sustainable direct acquisition:
- Developed a growth strategy combining sustainable D2C acquisition with partnership-led distribution
- Identified and prioritised the channels and partnerships most likely to reach the target audience at acceptable cost
- Validated the approach in the UK before extending to international markets
International scale and marketing hire
Supported the transition from strategy to sustained execution:
- Brought in dedicated UK and German marketing leads to manage growth in each market with local context
- Built the briefs, frameworks, and onboarding materials needed for new hires to operate independently
- Recruited and handed over to a first full-time in-house marketer to own long-term growth
